Distributor, Direct Sales or E-commerce? Choosing Your First Japan Entry Route

A practical route decision based on buyer access, control, unit economics, localization needs and your ability to execute weekly.

Japan market entry should not begin with an entity decision. It should begin with a customer, a route to that customer and a test that can produce evidence within 90 days. Incorporation may become necessary, but it is not a substitute for validating who will buy and why.

The three common starting routes—working through a distributor, selling directly to Japanese companies and cross-border e-commerce—create different economics and different kinds of learning. You may eventually combine them, but an initial test works best when one route has clear priority.

01

Understand what each route gives up

A distributor may provide buyer relationships, local communication and operational reach. In return, you give up margin and some control over positioning and customer data. A signed agreement does not guarantee active selling, so territory, targets, support, reporting, inventory and exclusivity need explicit discussion.

Direct B2B sales preserve customer access and make it easier to learn from buyers. They also require consistent Japanese communication, account research, meetings, proposals and follow-through. This route suits considered purchases when your team can own the process every week.

Cross-border e-commerce can test demand without a full local organization, especially for products buyers can understand and purchase without a long consultation. The operating burden still includes localized product information, payments, delivery, returns, customer support and product-specific compliance.

02

Score the options on six factors

Rate each factor from one to five and investigate the weakest factor, not just the total. A promising distributor route with no way to measure end-customer activity is still a fragile test. An e-commerce route with negative landed economics is not validated by traffic.

  • Buyer access: who already reaches the specific customer you need?
  • Customer insight: will you hear why buyers proceed or stop?
  • Unit economics: what remains after channel margin, logistics, support and returns?
  • Localization: how much must change in the offer, documentation and service?
  • Execution: who can follow up in the buyer's working language and time zone?
  • Learning speed: can the route produce a reliable signal within 90 days?

03

Run a route-specific 30-day test

For distribution, build a list of 20 candidates that already serve your intended segment and aim for five substantive conversations. For direct sales, select 30 accounts around one use case and test whether the relevant role will discuss the problem. For e-commerce, launch one to three products with clear prices, delivery expectations and a measurable conversion step.

The objective is not to create the appearance of a Japan business. It is to collect evidence: qualified replies, introductions, sample evaluations, proposals, paid orders and concrete objections.

04

Record the decision on one page

Treat the plan as a management tool, not a fixed prediction. JETRO's setup resources are useful when an operating presence becomes relevant, but validate the route and identify the decisions that truly require a local entity before building one.

  • Primary route and routes deliberately deferred
  • Target segment, use case and buyer role
  • 90-day outcome and leading indicators
  • Named owner and weekly time commitment
  • Budget and operational assumptions
  • Date and criteria for changing course

ACTION CHECKLIST

Before you move forward

  • Defined one target segment and use case
  • Compared the full economics of all three routes
  • Selected one primary route for the next 90 days
  • Named a person who will own weekly execution
  • Defined evidence that will count as validation
  • Set a date and criteria for changing the route
